The $22,000 Lesson: Why I Test Every Bosch Tankless Water Heater Like My Job Depends On It

That Phone Call That Changed My Workflow

It was a Tuesday. Q2 of last year. I was going through our standard audit paperwork when my phone buzzed. It was one of our senior installers, and he didn't sound happy.

"The Bosch tankless water heater on the Johnson project? It's undersized. We're getting a 30-degree temperature drop at the kitchen sink."

I felt my stomach sink. That was a $22,000 residential remodel. High-end. The kind of project we use to build referral business. And we'd already drywalled over the mechanical room.

What Actually Went Wrong

Here's the thing: the homeowner originally spec'd a Bosch Therm 940. That model handles about 9.4 GPM at a 35°F rise. For a three-bathroom house with a soaking tub and a high-flow showerhead, that should've been borderline adequate. But when I checked the order — and our delivery records — I found the issue.

The sales team had swapped it. On the paperwork, it was listed as a "Bosch Therm 940." But the unit we actually pulled from inventory was the Bosch Therm 660. That's a 6.6 GPM unit. A 30% reduction in capacity.

The reasoning? The 660 was in stock. The 940 had a 10-day lead time. They saved $220 on the unit cost. Ended up spending over $2,200 on a re-pipe, a drywall repair, and a rush delivery on the correct model. Net loss: about $2,000 on a $22,000 project.

I should add: we also had a separate complaint from the same job about the Bosch dishwasher heating element not getting the water hot enough. The 'Who in the Hell Put the Muffins in the Freezer' Moment

This is gonna sound ridiculous, but it illustrates the point. A few weeks after the Johnson fix, I was on another install site. The customer had a brand new Bosch air filter system in their HVAC setup. Beautiful. But they'd also packed a half-eaten tray of muffins into the freezer compartment of their new Bosch fridge. No container. Just... muffins.

Bosch makes excellent equipment. Their tankless water heaters are some of the most efficient on the market. Their air filters are solid. Their dishwasher heating elements are reliable. But if you pair a 6.6 GPM heater with a 4-bathroom house, that excellent equipment will perform poorly. And the customer won't say, "I should've bought a bigger model." They'll say, "Bosch doesn't work."

At least, that's been my experience over the past four years.

Oh, and about those muffins — we bought the customer a proper set of freezer containers. Cost us $12. Their next service call was a glowing 5-star review.
